And, anyway, even a simple brushed motor acts as a generator when the power is removed, generating a voltage in the same direction as the power-source voltage, so a flyback diode is useless. A Dremel (other makes are available) will quickly make wall mount holes in a case that has sufficient clearance for screw heads between case bottom and protrusions on underside of RPi where mount holes will be.

You would be connecting two 5 volts supplies together. Although nominally 5 volts, neither will be exactly that or even equal. One will be higher than the other and reverse current might flow into the other one. Which is generally "a bad thing".

You need the buffer and you need it powered from a clean supply. That is why the later RPi non-Zero(W) models have the buffer and the dedicated power rail for it.

The SD card needs to be formatted FAT32 for RPi, if the card is greater than 64Gb it may have been formatted as exFAT in its previous use. The OP requested help to carry out the suggestion to put an image on the card. Writing an image overwrites the card so the previous file system is irrelevant.

If the RPi system is drawing 2.5 amps at 5 volts then any decent dc-dc converter would not be drawing more than 1.3 amps from a 12 volt SLA battery.
